Maar als Sales &#038; Marketing Director van een midsize life science bedrijf weet ik dat het antwoord uren graven in Excel-files gaat kosten. Ze beloven al drie maanden om sell-out data per apotheek te leveren. Wat we krijgen: een Excel met totalen per regio, twee maanden vertraagd, in een format dat weer anders is dan vorige keer. Mijn analist is de helft van haar tijd kwijt aan het &#8216;schoonmaken&#8217; van deze data.<\/p>\n<p>De ironie? De distributeur heeft die gedetailleerde data gewoon. Ze leveren het aan onze grootste concurrent \u2013 die 5x onze omzet heeft en dus meer leverage.<\/p>\n<p><strong>10:00 &#8211; De promotie-evaluatie chaos<\/strong><\/p>\n<p>Trade Marketing meeting. We evalueren de 3+1 promotie op ons topsupplement. Sales juicht: &#8220;Sell-in met 250% gestegen!&#8221; Marketing krabt achter de oren: &#8220;Maar social media engagement was minimaal.&#8221;<\/p>\n<p>De waarheid? We hebben geen idee. Misschien vlogen ze over de toonbank. Misschien liggen ze nog in het magazijn downstream. We gokken \u20ac200k trade budget op basis van&#8230; ja, waarop eigenlijk?<\/p>\n<p><strong>11:30 &#8211; Excel-archeologie<\/strong><\/p>\n<p>Samen met mijn analist duiken we in de &#8216;data&#8217;:<\/p>\n<ul>\n<li>Sell-in cijfers uit SAP (betrouwbaar maar vertellen half verhaal)<\/li>\n<li>Distributeur-rapporten in 5 verschillende formaten<\/li>\n<li>Sporadische sell-out data van enkele ketens<\/li>\n<li>IQVIA marktdata (3 maanden oud en geaggregeerd)<\/li>\n<\/ul>\n<p>Na twee uur puzzelen hebben we een beeld. Soort van. Met genoeg disclaimers om een jurist gelukkig te maken.<\/p>\n<p><strong>14:00 &#8211; De budget-battle<\/strong><\/p>\n<p>Budgetoverleg voor volgend kwartaal. Sales wil meer promotiebudget voor apotheken (&#8220;Daar zit onze groei!&#8221;). Marketing wil investeren in online (&#8220;Dat is de toekomst!&#8221;).<\/p>\n<p>Mijn data-onderbouwing bestaat uit:<\/p>\n<ul>\n<li>Een trendlijn gebaseerd op 6 datapunten<\/li>\n<li>Anekdotes van accountmanagers<\/li>\n<li>Een &#8216;gut feeling&#8217; na 15 jaar ervaring<\/li>\n<\/ul>\n<p>We verdelen het budget zoals altijd: 50\/50, iedereen half tevreden, niemand echt blij.<\/p>\n<p><strong>15:30 &#8211; De retailer-onderhandeling<\/strong><\/p>\n<p>Call met een inkoper. Ze willen diepere promoties en langere looptijden. Onze onderhandelingspositie? &#8220;We denken dat het product goed loopt.&#8221; Hun response: een zucht en een spreadsheet met onze dramatische stock-turn.<\/p>\n<p>Als ik real-time kon laten zien dat we in hun premium-locaties 3x beter presteren, had ik een verhaal. Nu heb ik hoop en een PowerPoint.<\/p>\n<p><strong>16:45 &#8211; Het moment van helderheid<\/strong><\/p>\n<p>Een collega-director tipte me over een dataplatform dat ze gebruiken. &#8220;We zien nu eindelijk wat er gebeurt na de distributeur,&#8221; zegt ze. Ik ben sceptisch \u2013 we hebben al twee BI-tools die stof verzamelen \u2013 maar ook wanhopig genoeg om te luisteren.<\/p>\n<h3>Drie maanden later: de nieuwe realiteit<\/h3>\n<p><strong>Maandagochtend 2.0<\/strong><\/p>\n<p>Zelfde vragen van CEO en CFO. Verschil: antwoorden binnen minuten, niet weken:<\/p>\n<ul>\n<li>ROI Multipharma promotie: -12% (oeps, maar nu weten we het)<\/li>\n<li>Forecast-afwijking: door out-of-stock in Zuid-Nederland (actie!)<\/li>\n<li>Beste SKU per regio: vitamine D wint in Noord, magnesium in Zuid (wie had dat gedacht?)<\/li>\n<\/ul>\n<p><strong>De grote onthullingen<\/strong><\/p>\n<p>Kanaalshock: Apotheken genereren 65% van onze marge met 30% van volume. We pompten budget in retail terwijl ons goud in apotheek lag.<\/p>\n<p>Promotiemythe: Onze &#8220;succesvolle&#8221; 3+1 acties? Pure voorraadverschuiving. Maar 2-voor-\u20acX werkt w\u00e9l \u2013 trekt 40% nieuwe kopers.<\/p>\n<p>Regionale realiteit: Ons hoofdproduct flopt in Vlaanderen. Reden: lokale concurrent die we niet op radar hadden. Nu benaderen we die regio met aangepaste propositie.<\/p>\n<p><strong>De teamdynamiek shift<\/strong><\/p>\n<p>Sales stopt met sell-in vieren, focust op sell-through. Marketing test en leert in plaats van hopen en bidden. Finance forecastet op basis van patronen, niet op nattevingerwerk.<\/p>\n<p>Beste verandering? Discussies gaan over strategie, niet over wiens Excel-versie klopt.<\/p>\n<p><strong>De keerzijde van transparantie<\/strong><\/p>\n<p>Eerlijk: die eerste dashboards waren confronterend. Heilige koeien bleken geldverslinders. Succesvolle partnerships waren margeverslinders. Mijn ego kreeg een deuk.<\/p>\n<p>Maar liever pijnlijke waarheid dan comfortabele illusie. We maakten in 6 maanden meer strategische shifts dan in 2 jaar ervoor:<\/p>\n<ul>\n<li>Trade budget herallocatie: \u20ac1.2M naar beter presterende kanalen<\/li>\n<li>Assortimentsanering: 20 SKU&#8217;s eruit, focus op winners<\/li>\n<li>Promotiekalender: gebaseerd op data, niet op &#8220;zo doen we het altijd&#8221;<\/li>\n<\/ul>\n<h3>Praktische tips voor collega-directors<\/h3>\n<p><strong>Begin vandaag, niet perfect<\/strong><\/br> Wacht niet op 100% accurate data. 70% kloppende data vandaag is beter dan perfecte data nooit.<\/p>\n<p><strong>Maak het een teamding<\/strong><\/br> Dit is geen IT-project. Betrek Sales, Marketing, Finance vanaf dag 1. Weerstand komt van angst voor transparantie.<\/p>\n<p><strong>Vier de kleine winsten<\/strong><\/br> Eerste keer real-time zien wat er in een key account gebeurt? Vier het. Momentum is alles.<\/p>\n<p><strong>Accepteer de leercurve<\/strong><\/br> Maand 1: data-overload. Maand 2: eerste inzichten. Maand 3: strategische shifts. Maand 6: nieuwe normaal.<\/p>\n<p><strong>Kies het juiste platform<\/strong><\/br> Geen maatwerk-avontuur. Geen IT-megaproject. Gewoon iets dat werkt voor bedrijven zoals de onze.<\/p>\n<h3>De bottomline<\/h3>\n<p>Ben ik nu een data-guru? Nee. Heb ik nog steeds frustraties? Jazeker. Maar het verschil is dag en nacht.<\/p>\n<p>Vroeger was ik een director die hoopte en gokte. Nu ben ik een director die weet en stuurt. In een markt waar retailers steeds machtiger worden en marges onder druk staan, is dat het verschil tussen overleven en groeien.<\/p>\n<p>De investering? Een eenmalige investering in een partner en een mindset-shift. De return? Eindelijk antwoorden in plaats van aannames. Strategie in plaats van spreadsheet-worstelen. En ja, een betere nachtrust.<\/p>\n<p>Want geloof me: &#8220;Ik weet het niet&#8221; is het duurste antwoord in onze business.<br \/>\n&nbsp;<\/p>\n\n    <\/div>\n
