Pourtant, les trois quarts de ces entreprises sont incapables de r\u00e9pondre \u00e0 une question simple : quelles sont les promotions qui g\u00e9n\u00e8rent r\u00e9ellement des ventes rentables par rapport \u00e0 celles qui ne font que d\u00e9placer les stocks vers les entrep\u00f4ts des d\u00e9taillants ? <\/p>\n<p>Le sale secret du secteur : les d\u00e9cisions en mati\u00e8re de promotion sont prises \u00e0 l&#8217;instinct, sur la base de pr\u00e9c\u00e9dents historiques et de la pression exerc\u00e9e par les acheteurs. Les \u00e9quipes de vente se r\u00e9jouissent des pics de vente sans savoir si les produits sont pass\u00e9s par les caisses ou s&#8217;ils ont \u00e9t\u00e9 accumul\u00e9s en tant qu&#8217;achats \u00e0 terme (les d\u00e9taillants stockent pendant les promotions pour les revendre plus tard avec une marge compl\u00e8te). Pendant ce temps, le service financier suit les d\u00e9penses brutes, mais pas le rendement incr\u00e9mentiel.  <\/p>\n<p>Ce d\u00e9calage entre le sell-in (livraisons aux d\u00e9taillants) et le sell-out (achats r\u00e9els des consommateurs) signifie que les marques financent r\u00e9guli\u00e8rement des promotions qui d\u00e9truisent les marges tout en privant de budget les produits les plus performants. La technologie permettant de r\u00e9soudre ce probl\u00e8me existe. L&#8217;analyse de rentabilit\u00e9 est prouv\u00e9e. Ce qui manque, c&#8217;est une r\u00e9affectation disciplin\u00e9e des promotions \u00e0 faible rendement vers les promotions \u00e0 haut rendement.   <\/p>\n<h3>La m\u00e9trique qui change tout : GM par \u20ac de d\u00e9penses promotionnelles<\/h3>\n<p><strong>Marge brute par euro de d\u00e9penses promotionnelles (MG\/\u20ac) = Marge brute incr\u00e9mentale \u00f7 D\u00e9penses promotionnelles<\/strong><\/p>\n<p>Ce ratio vous indique la marge brute incr\u00e9mentale g\u00e9n\u00e9r\u00e9e par chaque euro de d\u00e9penses commerciales. Contrairement aux calculs traditionnels du retour sur investissement qui peuvent masquer les performances par des pourcentages, le rapport GM\/\u20ac vous donne une mesure directe et comparable pour toutes les activit\u00e9s promotionnelles. <\/p>\n<p>Pour le contexte, la formule classique du retour sur investissement est la suivante :<br \/>\nROI = (GM incr\u00e9mental &#8211; d\u00e9penses promotionnelles) \u00f7 d\u00e9penses promotionnelles.<\/p>\n<p>Par cons\u00e9quent, GM\/\u20ac repr\u00e9sente le num\u00e9rateur du retour sur investissement par euro, c&#8217;est-\u00e0-dire la marge r\u00e9elle g\u00e9n\u00e9r\u00e9e avant la soustraction des co\u00fbts. Un GM\/\u20ac de 0,35 signifie que chaque euro d\u00e9pens\u00e9 g\u00e9n\u00e8re 0,35 \u20ac de marge brute suppl\u00e9mentaire (soit un ROI de -65 %), tandis qu&#8217;un GM\/\u20ac de 1,20 signifie un retour de 1,20 \u20ac (soit un ROI de +20 %). La plupart des promotions F&amp;B fonctionnent en dessous du seuil de rentabilit\u00e9, ce qui rend la performance relative plus importante que les rendements absolus.  <\/p>\n<h3>Les math\u00e9matiques de la r\u00e9affectation : De la th\u00e9orie au profit<\/h3>\n<p>Voici la v\u00e9rit\u00e9 contre-intuitive : vous n&#8217;avez pas besoin d&#8217;augmenter les d\u00e9penses commerciales ou de n\u00e9gocier de meilleures conditions. Le simple fait de d\u00e9placer le budget des promotions de bas de gamme vers celles de haut de gamme permet d&#8217;am\u00e9liorer consid\u00e9rablement les marges. <\/p>\n<p>Les m\u00e9canismes sont simples :<\/p>\n<ol>\n<li>Classer toutes les promotions par performance GM\/\u20ac sur la base de 12 mois de donn\u00e9es.<\/li>\n<li>Identifier les 30 % de d\u00e9penses les plus faibles consacr\u00e9es \u00e0 des entreprises peu performantes (typiquement\n \t<\/li>\n<li>R\u00e9affecter 10 \u00e0 20 % de ce budget \u00e0 des produits dont les performances ont \u00e9t\u00e9 prouv\u00e9es.<\/li>\n<li>Calculer le gain de marge suppl\u00e9mentaire r\u00e9sultant de l&#8217;am\u00e9lioration de l&#8217;allocation<\/li>\n<\/ol>\n<p>Arr\u00eatez de c\u00e9l\u00e9brer les pics de vente qui masquent les achats \u00e0 terme ; commencez \u00e0 financer des \u00e9v\u00e9nements qui augmentent les ventes \u00e0 des marges durables.<\/p>\n<h3>Exemple : L&#8217;opportunit\u00e9 de 219 000 euros<\/h3>\n<p>Prenons l&#8217;exemple d&#8217;un producteur de boissons et de boissons \u00e0 100 millions d&#8217;euros dont les d\u00e9penses commerciales repr\u00e9sentent 18 % du chiffre d&#8217;affaires, soit un total de 18 millions d&#8217;euros par an.
